Most homeowners meet this decision in the worst circumstances — no heat on a cold morning, with a technician standing in the basement quoting a repair.
The age framework
Gas furnaces commonly run 15 to 20 years, and heat pumps and air conditioners somewhat less. Within that:
Under ten years. Repair is usually the right answer. The system has substantial life left and components are generally available.
Ten to fifteen years. Judgement territory. A minor repair is reasonable; a major one deserves proper consideration against replacement.
Over fifteen years. Replacement usually makes more sense, particularly for any significant repair. You are paying substantially to extend something close to end of life.
The decisive failures
Some component failures effectively settle it because the repair cost approaches replacement.
A failed compressor on a heat pump or air conditioner is the classic example. A cracked heat exchanger on a gas furnace is another, and that one has a safety dimension — it is not a repair to defer while thinking about it.
Get a clear explanation of what has failed and why. A technician who can explain the failure and show you is a different proposition from one who announces a diagnosis and a number.
The Washington cooling factor
This genuinely changes the calculation and it is specific to where we are.
If your furnace fails and you replace it with a furnace, you get heating. If you replace it with a heat pump, you get heating and cooling — and Puget Sound summers have made cooling something homeowners now actively want rather than tolerate the absence of.
So the comparison is not simply repair cost against replacement cost. It is repair cost against replacement cost minus the value of the cooling you would otherwise buy separately later. For many Washington homeowners that materially changes the answer.
The accumulation pattern
Two service calls in one season, or repairs in consecutive years, usually indicate a system in decline rather than a run of bad luck. Repairs on aging equipment tend to cluster, because the components are of similar age and have worked under the same conditions.
Keep a note of what you have spent over three years. That total is often more persuasive than any single quote.
Efficiency, honestly
Newer equipment is more efficient, but savings alone rarely justify replacing a working system. The efficiency argument is a supporting consideration when replacement is already indicated, not a reason to replace something that works.
A contractor leading with energy savings to justify replacing a functioning ten-year-old system is selling rather than advising.
Do not decide in an emergency if you can avoid it
The worst moment to make this decision is with no heat and a technician waiting. Where a temporary repair can get you through, taking a week to get a second quote and consider properly is usually worth the delay.
Where that is not practical, ask directly whether a temporary repair is possible and what it costs. Sometimes it is.
